Most worldbuilding guides say start with cosmology and work down. That's backwards. The best campaign worlds are built from the tension outward.

The Inside-Out Method

1. What is the central tension? 2. Who are the 3-4 factions involved? 3. What happens if the players do nothing?

Faction Clocks

Give each faction a clock (4-8 segments) representing their goal progress. Each session, advance clocks based on faction actions.

Worked Example: The Ashenmere Valley

Central Tension: Three factions compete for a magical resource.

  • The Iron Covenant (mining guild, 6-clock: establish monopoly)
  • The Verdant Circle (druid enclave, 4-clock: destroy the mine)
  • The Crown's Hand (royal agents, 8-clock: annex the region)
  • If players do nothing: The Iron Covenant wins in 6 sessions.
